What Is GEO, and Why Sri Lankan Businesses Are Invisible to ChatGPT

Try this before you read any further: open ChatGPT, Gemini or Perplexity and ask it to recommend a business in your industry, in your city. Not a generic answer, but a specific recommendation with a name attached.

There’s a decent chance your business doesn’t come up. There’s a decent chance almost no Sri Lankan business in your category comes up, and the assistant either names international brands or admits it doesn’t have specific local information. That gap is what this article is about, and it’s bigger in Sri Lanka right now than in most markets.

Search didn’t disappear. It moved.

A meaningful and growing share of buying research now starts with an AI assistant instead of a Google search. Someone comparing options for a service no longer opens ten tabs and reads through them. They ask a question and get a synthesised answer with two or three names in it. Search engine optimization, the discipline built for the world of ten blue links, doesn’t fully cover this new surface. That’s what Generative Engine Optimization (GEO) addresses: making sure your business is one of the names an AI system actually produces.

Why this hits Sri Lankan businesses especially hard

AI models learn about the world from what’s been written about it, and the volume of detailed, structured, English-language content about Sri Lankan businesses online is thin compared to markets like the US, UK or India. Combine that with:

  • Inconsistent business information across directories, social pages and websites
  • Few Sri Lankan businesses using structured data (schema markup) at all
  • Websites that are slow or poorly structured, which are harder for any crawler, search or AI, to read reliably

The result is that AI systems often have very little confident, verifiable information to draw on when asked about Sri Lankan options, so they either say nothing specific or default to whatever international brand has the most content written about it.

This is not the same problem as SEO

They overlap (clean technical foundations help both), but they are not the same discipline, and treating them as identical is a common and expensive mistake.

Traditional SEO competes for a ranked position in a list of links. You’re optimising to be found and clicked. GEO is about being the source an AI system trusts enough to name directly in a generated answer, with no click involved at all. The “result” is your business name inside someone else’s sentence.

That changes the content strategy. Content built to rank in Google is often built to maximise time-on-page and ad impressions. Content built for GEO needs to be direct, factually dense and easy to extract a clean answer from, the opposite instinct from a lot of traditional SEO writing.

What actually moves this

There is no shortcut here. There is no way to pay an AI system for placement, and no guaranteed outcome, because these systems are non-deterministic and change without much notice. But a handful of things reliably improve your odds of being the business that gets named:

Consistency. Your business name, address, phone number and description need to match, exactly, everywhere they appear online. Contradictions between your website, Google Business Profile and social pages make AI systems less confident citing you at all.

Structured data. Schema markup is the clearest, most machine-readable signal you can give a crawler about who you are and what you do. Most Sri Lankan business websites have none.

Direct, citable content. Pages that answer real questions plainly, with specific facts and clear claims and no padding, get quoted. Pages built purely to rank for a keyword, stuffed with repeated phrases, generally don’t.

Genuine authority signals. Being mentioned accurately on other credible sites still matters, arguably more than it did for traditional SEO, because it’s one of the few ways an AI system can cross-check a claim about you.

Where to start

You don’t need a separate strategy from scratch. If your site already has solid technical SEO, you’re most of the way there. GEO adds structured data, entity consistency and content written to be quoted rather than skimmed on top of that foundation. The businesses that establish themselves as the trusted answer in their category over the next couple of years are going to be very difficult to displace once everyone else notices this shift. Right now, in Sri Lanka specifically, almost nobody has started.
